LEAK 01
The owner is the help desk
If your phone lights up with questions all day, the business has learned that you’re the fastest route to an answer. It isn’t a people problem. The team is doing exactly what the system rewards.
Sounds like
“Quick question…” twenty times a day. “I didn’t want to do it without asking you.”
What it costs
Work moves at the speed of your calendar. Your highest-value hours go to low-value decisions, and time off means things stall.
First fix
Write a one-page list of decision rights: what the team decides outright, what needs a heads-up, and the short list that stays with you. For two weeks, answer category-one questions with “That’s yours, what do you think?”
Self-check: Count the questions that reach you tomorrow. How many could someone else have answered?
LEAK 02
Roles without a scoreboard
Most job descriptions list tasks. Almost none define what winning looks like. So people stay busy, and you’re the only one who can tell whether the busyness is working.

“I thought that was their job.” “We’re all wearing a lot of hats.”
What it costs
You manage activity instead of outcomes. Strong people get frustrated, weak performance hides, and dropped balls roll back to you.
First fix
Give every key function one owner and three to five numbers they’re measured on. Review those numbers in a weekly 60-minute meeting with the same agenda every time.
Self-check: Pick any role. Could that person tell you, right now, whether they had a good week?
LEAK 03
Handoffs nobody owns
Work rarely breaks inside someone’s job. It breaks between jobs: sales to scheduling, field to office, job done to invoice sent. If no one owns the handoff, the handoff is where things disappear.

“I sent it over.” “Nobody told me.” “Wait, did we ever bill that?”
What it costs
Callbacks, rework, unhappy customers, and unbilled work. It’s often the single largest hidden margin drain in a service business.
First fix
Map your core workflow on one page, from first contact to cash collected. Mark every handoff and write a name on each one. Start documenting the three that break most often.
Self-check: Of your last ten jobs, how many had a hiccup at a handoff?
LEAK 04
Finding out after the month is over
If the first time you see how a month went is when the P&L arrives weeks later, you’re driving by looking in the rear-view mirror. By the time a problem shows up, it has already cost you.

“We were slammed, so why is cash tight?” “I don’t totally trust these numbers.”
What it costs
Pricing, hiring, and spending get decided by gut. Unprofitable work keeps getting sold. Margin problems surface only as cash problems.
First fix
Choose ten weekly numbers that predict the month, such as leads, close rate, jobs completed, average ticket, gross margin, and cash on hand. Give each an owner and review them every week. A spreadsheet is fine.

LEAK 05
Follow-up that depends on someone remembering
You pay real money to make the phone ring. Then leads come in through five channels, quotes go out, and follow-up happens when someone has a spare minute. The revenue you already earned the right to is slipping out the side door.

“They never called back.” “I think we sent them a quote?”
What it costs
A share of every marketing dollar. Slow response and missed quote follow-ups are usually the cheapest revenue a business isn’t collecting.
First fix
Route every inquiry into one list or CRM. Set a response-time standard. Put every open quote on an automatic three-touch follow-up: day 2, day 5, and day 10.
Self-check: How many quotes went out last month with no follow-up at all?
Which leak is costing you the most?
Most owners recognize three or four of these. The hard part is knowing which to fix first, because plugging the wrong one wastes a quarter. The Owner Bottleneck Score measures all of them in about five minutes and puts a dollar figure on the biggest one.
